Ask ten agents when they hired their first assistant, and most will tell you the same thing: later than they should have. Not because they couldn’t see the work piling up, but because the decision always seemed to belong to some future version of them, the one who’d finally arrived and could justify the expense.

That instinct is the trap. The first hire almost never feels affordable, because you’re measuring it against a paycheck instead of against what it frees you to do.

So the honest answer to “when is it time” isn’t a number in your bank account. It’s a pattern in your calendar, and once you learn to see it, you can’t unsee it.

Watch your hours, not your income. The signal most agents wait for is a revenue milestone, some threshold that makes hiring feel earned. It’s the wrong thing to watch.

Look instead at how your days actually get spent. If the bulk of your hours goes to admin, scheduling, data entry, and paperwork, the work anyone could be trained to do, while the things only you can do get squeezed into the margins, you’ve already crossed the line.

At that point you aren’t running the business. You’re the bottleneck in it. Every hour spent on a task below your pay grade is an hour stolen from the work that actually closes deals. The real question was never whether you can afford an assistant. It’s whether you can keep affording to be one.

The cost that matters is the one you’re not counting. When agents weigh a first hire, they look at the salary and flinch. That’s only half the picture, and it’s the less important half.

The other half is what your own time is worth the moment it’s handed back to you. A task that costs twenty dollars an hour to delegate isn’t really a twenty-dollar decision, not if that same hour, spent in front of a client, is worth many times more. Doing it yourself doesn’t save the twenty. It quietly burns the difference.

That’s why the smart way to think about a first hire isn’t as an expense you take on once there’s room in the budget. It’s a trade, cheap hours for valuable ones, and the day that trade tilts in your favor is the day it makes sense. Most agents let years go by past that day, because the salary is easy to see and the opportunity cost never sends an invoice.

Hire early, and hire for what drains you. Two mistakes tend to wreck a first hire, and both are avoidable.

The first is waiting until you’re fully underwater before you act. Hire in a panic, and you’ve got no time to train anyone properly, so you hand off a mess and get a mess back, then conclude that help doesn’t help. Bring someone on a little before the need is desperate, while you still have the room to set them up to win.

The second mistake is handing off the wrong work. It’s tempting to offload the parts of the job you find tedious but are good at, and keep the fun stuff for yourself. Do the reverse. Give away what you’re worst at and dread most, the tasks that drain your energy and slow you down, and hold on to what you’re great at. Offload the drain, keep the strength, and you get back more than hours. You get back the energy the busywork was quietly taking.
